This invention provides a method and apparatus to convert an organic fuel in to heat in a manner that minimizes ash in the flue gas. The usual combustion process is segregated in to multiple distinct and separated processes. The primary process of this invention is pyrolysis of t he organic fuel in an oxygen free atmosphere. The organic fuel is handled sedately to prevent ash inclusion in the pyrolysis gases. The gases formed are directed to a separate combustion process. An additional process receives the carbon and ash solids from pyrolysis and uses air and water vapor to react with the carbon in a sedate manner to produce reduction gases for combustion separate from the reduction process. The reduction gases contain fewer ash particles than norm al combustion. An optional process pre-dries the organic fuel and uses the moisture and fines from this pre-drying process to feed the reduction process.
