PROBLEM TO BE SOLVED: To provide a variable cylinder lock allowing an easy and rapid change in the setting of a keycode. SOLUTION: A first through groove and a second through groove communicating with a key insertion groove are formed on the inner peripheral surface of an outer cylinder, and the respective back parts of a key for ordinary use and a change key can pass through the wide first through groove, while only the back part of the change key can pass through the narrow second through groove. A pin group comprising a bottom pin, a change pin, a driver pin and a spring is stored in at least a set of pin holes of an inner cylinder and the outer cylinder communicating with each other, and the other pin group comprising a bottom pin, a driver pin and a spring is stored in the remaining set of pin holes. In an insertion end region of the key, the key moves parallel with a center axis of the inner cylinder, and the back part of the key escapes from the first through groove and enters the key insertion groove.
